Building a Pan-European Acquisition Programme in a Localised Vending Market.
Beaumonde Consulting Ltd was mandated by a leading European office coffee services and vending operator, to design and execute a multi-country acquisition programme targeting regional vending operators across Europe. The engagement combined origination, strategic advisory and operational implementation, enabling the client to expand across highly localised markets where traditional sourcing methods had proven ineffective.
Client COntext
The client operates workplace coffee solutions, rental coffee machines and self-serve vending infrastructure across corporate environments, transport hubs and public locations. Its offering includes office coffee services supported by telemetry technology and large-scale vending networks, and includes partnerships with global coffee brands such as Starbucks. Growth through acquisition required identifying local operators capable of strengthening regional service density and distribution networks as well as having key B2B and government contacts in the target markets of France, Italy, Spain, Norway, Sweden, and Benelux.
The Challenge
The vending sector is highly fragmented, with many operators operating offline and dependent on local routes and service logistics. The mandate required identifying targets that were often invisible to traditional M&A processes. The client also required the creation of internal M&A structures and Board approval processes, as well as an active pipeline of acquisition targets to build and support a sustained acquisition programme for the projected growth over the next five years.
Beaumonde Approach
Beaumonde worked with the head office leadership team in Switzerland to build an acquisition platform from the ground up, implementing governance processes, pipeline creation and management tools and all internal M&A frameworks. The team conducted broad market origination across initially focusing on Italy where nine new target opportunities were identified. Following this success, the mandate expanded across Spain, Portugal, the Nordics, Benelux and the UK, resulting in a nine-country acquisition programme with pipeline building in close alignment with local MDs in-country for each.
Execution
Over a three-year period, Beaumonde managed acquisition targeting across multiple markets, supporting sourcing, evaluation and engagement alongside the client’s internal management teams. The work required extensive on-the-ground activity due to the localised nature of vending operations, including businesses operating across coffee, water and beverage channels.
Outcome
Multiple acquisitions were secured in new regions, adding approximately 4,000 vending machines to the portfolio and expanding distribution routes, supplier relationships and telemetry capabilities. The programme strengthened the client’s footprint across Europe and supported growth positioned at approximately 15% year-on-year. The acquisition pipeline established during the engagement created a scalable platform for continued expansion.
Strategic Impact
In fragmented markets, successful expansion depends on identifying opportunities beyond traditional channels. Beaumonde combines international reach with deep local origination expertise, enabling clients to build acquisition strategies from scratch, source difficult-to-find targets and scale operations across multiple geographies.
CLIENT PERSPECTIVE
"
Newly appointed in my role, I knew we needed to build an M&A programme to take advantage of market readiness quickly—but the challenge was where to begin. Beaumonde provided not just a strategic framework, but the practical enablement to make it real. Together, we shaped a growth plan that was both ambitious and achievable, and crucially, executable from day one.
What stood out was the hands-on delivery. Within 12 months, we had completed our first acquisitions, with a strong pipeline established behind them. That pace simply wouldn’t have been possible without Beaumonde’s support.
For me, the real value was in the enablement: saving time, reducing cost, and allowing us to move quickly enough to capture market opportunities as they emerged. It’s been a highly effective partnership and one that has genuinely accelerated our international growth.
